Summary: A reactive ticketing queue was eating the team’s time and keeping the product roadmap frozen in place.
What was happening
The tech team was stuck in a loop. Tickets kept piling up. Minor bugs coexisted with critical issues at the same level of urgency. The ticketing system had become a dumping ground. Developers spent their days putting out fires instead of building the features that clients wanted to buy. The proprietary newsletter CMS had real potential. The team had lost the bandwidth to unlock it. Revenue growth was stalling because innovation had stopped.
What I did
I started with an audit of the ticket backlog. Patterns emerged quickly. Some issues kept cropping up again and again because the fixes were only temporary. I worked with the team to identify quick wins that could be closed in the first two weeks. That gave us breathing room. Then we redesigned the ticketing system itself. We built clear prioritization tiers directly into the workflow. Simple fixes got routed to a fast-track path. Complex development work got the time and attention it deserved. The goal was to separate signal from noise and give the team back their capacity to think strategically about the product roadmap.
What changed
Reflective: When the system works well, the best work becomes possible.
